From a hand car wash to your first automatic bay

Most cars in the world are still washed by hand, and for a long time that was simply the cheaper way to do it. Wages, water and what customers expect have all moved since. This is what actually changes when a hand-wash site puts in one automatic bay, what does not change, and where KKE ArrowClean sits between a bucket and a conveyor tunnel.

Washing by hand was never the wrong answer

Walk past a wash bay in Nairobi, Manila, Lagos, Chennai or Guadalajara and you will see much the same thing: a hose, a foam lance, a couple of buckets, and two or three people working around a car. There is nothing backward about it. Labour was cheap, water was cheap, and a machine cost more than a year of both. The arithmetic was right.

Three of those inputs have moved. Wages have risen and washers have become harder to keep. Water is metered in more places every year, and what leaves the bay is increasingly somebody's business besides yours. And the cars changed — taller, and a growing share of them wearing a ceramic coating or a paint film whose owner will ask you what is going to touch it.

What has not changed is the shape of the answer the industry offers. It talks about tunnels. A tunnel is a building project. Between a bucket and a tunnel there is a step a hand-wash site can actually take, and taking it is a smaller decision than it looks from the outside.

Six things that stopped adding up

None of these is new on its own. What is new is that they arrived together, and that they all push the same way.

Labour got dearer, and harder to keep

A hand-wash bay is a wage bill that goes up every year and a rota that has to be refilled every few months. Washing is hard, wet work and the people who are good at it leave for easier jobs.

Ten years ago a machine was bought to look modern. Now it is bought because the labour arithmetic stopped working.

Water is metered, and the drain is watched

In a lot of markets the water is now on a meter and the discharge is on somebody's inspection list. A bay that draws fresh water for every car and sends it all to the storm drain is exposed twice.

A hand lance is hard to measure and easy to leave running. A machine doses the same volume every cycle, which is the first step to using less of it.

Your customer has already seen an automatic wash

They have seen one at a mall, at a fuel station, or in a video. Foam covering a car under lights is a thing people stop and watch, and increasingly a thing they will drive past two hand washes to reach.

That is not vanity. It is the difference between selling a chore and selling a service.

The cars got taller, and some of them are coated

SUVs are around half of new passenger-vehicle sales in a lot of these markets, and the roof of a tall vehicle is the part a person washing by hand does worst.

Ceramic coatings and paint protection film used to be a big-city habit and are now ordinary. Those owners ask a direct question about what will touch their car, and they deserve a direct answer.

You pay rent by the bay

Frontage on a road that carries cars is expensive and getting more so. A bay that turns a handful of cars an hour is paying exactly the same rent as one that turns twice as many.

This is the quiet reason automation arrives: not that the machine got cheap, but that the ground under it got dear.

A hand wash is only as good as the person doing it

The first car of the morning and the fortieth car of a hot afternoon are not washed the same way by the same person, and they are certainly not washed the same way by two different people.

Consistency is what a returning customer is actually paying for, and it is the hardest thing to buy with wages.

The wrong next step

A tunnel is not the next rung. It is three rungs up.

When a hand-wash operator asks what comes next, the answer they usually get is a conveyor tunnel — and a tunnel is a construction project before it is a machine. It wants a long, straight run of covered floor, a conveyor set into it, the civil work to carry both, a plant room, and the electrical supply to run the lot. Then it wants cars arriving in volume every day, not just on Sunday morning, because the whole economics of a tunnel is spreading a big fixed cost over a large number of washes.

None of that makes a tunnel a bad machine. We build them, and for the right site there is nothing better. It makes it the wrong FIRST machine for a bay that is currently washing cars with a lance — and a site that tries the jump usually finds that most of what it spent went on the building rather than the wash.

The ladder

One rung at a time

Most sites should be honest about which rung they are standing on. Each of these is a real business, and each one earns the next.

The first week

What actually changes

Not much about the site changes, which is the point. The slab, the drain, the water tank, the approvals and the customers are already there. What changes is what happens between a car arriving and a car leaving.

  • The wash stops depending on who turned up. Every car gets the same stages in the same order, at nine in the morning and at six in the evening.
  • Cars an hour becomes a number you can plan on. ArrowClean runs about six to seven cars an hour. That is the machine's own cycle rate. What a bay actually does in a day depends on the program chosen, how fast cars arrive and how well the bay is marshalled — so size a business on washes a month, not on the top of that figure.
  • One person can operate the machine. The business still needs more hands — someone has to bring the cars in and park them, treat the dirty spots, finish the car, and look after the customer and the cash. What changes is that it runs on a fraction of the manpower a hand wash needs.
  • Water becomes measurable. The same dose every cycle is the first thing you need before recycling is worth fitting.
  • You are selling a different product, which is the honest reason a machine wash carries a higher ticket than a bucket wash on the same street.

Read this one twice

What does not change

This is the part of the conversation that gets skipped in a showroom, and it is the part that decides whether a site is happy a year later. A machine washes the outside of a car. It does not run a car wash.

  • Interiors, glass, wheel arches and the final wipe are still hand work. On most sites that is where the premium job and the premium price actually live.
  • Someone still meets the customer, brings the car in, lines it up on the rails and hands it back. As cars an hour go up, put another pair of hands on the bay.
  • A vehicle that arrives caked in dried mud still wants a lance first. Touch-free chemistry lifts road film and dust well; it is slower on soil that has baked on.
  • The machine does not create traffic. If the site is not busy now, fix the footfall first — a gantry in an empty bay is an expensive way to find that out.
  • You still need somewhere for waiting cars to stand off the public road. A faster wash makes the queue more visible, not less.

“Semi-automatic”, and why we stopped using the word

Search for a machine at this end of the market and you will find it described as a semi-automatic car wash. We described this one that way ourselves, on this page, for years. We have stopped, because the phrase describes a price bracket rather than a machine, and it sets the wrong expectation in both directions — it makes buyers think somebody has to stand there holding something, and it makes the machine sound like half of a better one.

ArrowClean has two ways of running. In Automatic mode the operator chooses a program and presses Start, and the gantry runs the whole cycle over the parked car. In Pass-based mode the cycles for the forward pass and the return pass are chosen separately, so a heavily soiled vehicle can be given extra stages without running a longer program on every car of the day.

Both of those are automatic. What stays manual is the part that was always going to be manual on a single bay: driving the car in, lining it up, and dealing with whatever the machine is not there to do. That is a description of a wash bay, not a limitation of the machine.

The wash itself

Eight stages, and nothing touches the paint

The gantry travels the length of the vehicle and back, applying each stage as it goes. The cleaning is done by chemistry, a built-in high-pressure system and water — there is no brush and no cloth on an ArrowClean.

An under-chassis wash and onboard blowers are options on every build, and both are worth pricing separately on the menu once the bay is running.

  • Press Start — the operator picks a program on the panel and the gantry takes over.
  • Prewash — a first wetting pass so the chemistry has something to work on.
  • Foam soap — lather applied across the whole vehicle through the foam nozzles.
  • Lava foam — thick, lit foam that blankets the body. This one is Plus only.
  • Triple foam wax — coloured wax foam for gloss and a protective layer. Plus only; Base and Lite carry single-colour foam wax.
  • High-pressure rinse — the stage that drives the loosened soil off the surface.
  • Sealer wax — the finishing pass that helps water sheet off the paint.
  • Low-pressure rinse — a final gentle rinse that leaves no foam or wax residue.

Three builds

Base, Lite and Plus are the same machine

Same gantry, same bay, same touch-free wash, same high-pressure system. What separates them is how many programs the operator can choose and how much of the foam menu is on board — so the question is what you intend to sell, not how well it washes.

Before you buy

Three things to settle first

We would rather talk you out of a machine than sell you one that sits idle. These are the questions we ask before we quote, in the order they matter.

The demand

Washes a month, not cars on a good day

A busy Saturday is not a business. Count what the site does across a full month, including the wet weeks and the dead ones.

  • What the bay washes now, by hand, in an ordinary month
  • What share of those customers would pay more for a machine wash
  • Whether the traffic is already there, or is being hoped for

The space you already have

ArrowClean goes into one bay on floor rails. There is no pit and no structural work, but the bay has to take the machine and the car with room to walk around both.

  • About 3.5 m of width and 3.0 m of clear height for the bay

Power in, water in, water out

The two things that most often delay a commissioning are the electrical supply and the drain, and both are cheaper to sort before the machine arrives than after.

Touch-free or brush

A question of fit, not of quality

We build both, so we have no reason to talk either of them down. Which one suits a site depends on the cars that arrive and what is on them.

A brush moves soil off the paint mechanically, which clears heavy, bonded dirt faster and on less water — one reason most high-volume sites run brushes. Modern brush material is closed-cell foam or polyethylene filament kept clean by the water it runs in, and large operators wash premium cars with it every day.

Touch-free leans on pressure and chemistry instead. It takes a little longer per car and uses more water, and it earns its place where the answer to “what is on that car” is unknown or expensive: dealer handovers, premium retail, and the growing number of coated and filmed cars whose owners will ask you the question directly. ArrowClean is the touch-free one, and that is a fit decision rather than a verdict.

Moving up from a hand wash

Is ArrowClean a semi-automatic car wash?

That is the phrase the market uses for machines at this price, and we used it too until recently. It is not a good description. ArrowClean runs in Automatic mode, where the operator picks a program and presses Start and the gantry runs the whole cycle, or in Pass-based mode, where the cycles for the forward and return pass are chosen separately for a dirtier vehicle. What stays manual is driving the car in and lining it up, which is true of any single-bay wash.

How many cars do I need before an automatic bay makes sense?

Count washes a month rather than cars on your best day, and be honest about the quiet weeks. If the site is nowhere near busy today, the machine is not the fix — a gantry does not create traffic, and the cheapest way to find that out is not to buy one. Can I keep my hand-wash team?

Most sites do, and the good ones move them up rather than out. The machine takes over the washing; the people move to bringing cars in, treating the dirty spots, interiors, finishing and looking after the customer — which is where the higher-margin work is. One person can operate the machine, but the business still needs more hands than that, and it needs more of them as cars an hour go up.

Will it clean a car that arrives caked in mud?

It will clean it, but a vehicle with dried-on mud is the case for a lance pass first. Touch-free washing lifts dust, road film and light soil very well; mechanical action is faster on soil that has baked on. That is a fit question rather than a fault, and it is worth answering honestly against the cars your site actually sees.

How much space does it need?

One bay. Allow about 3.5 m of width and 3.0 m of clear height, plus a small plant room beside it for the pump set and dosing. The machine runs on floor rails, so there is no pit and no structural work. Bay length depends on the configuration — send us the bay drawing and we will mark the rail line on it before anyone commits.

Do I need a water recycling system with it?

Not to run the machine, but it is far cheaper to size in at the start than to retrofit around a commissioned bay. Where water is metered or the discharge is regulated it is usually the largest single saving on the running-cost sheet, and it is the reason a machine that doses the same volume every cycle is worth something beyond consistency.

What does it cost?

We quote against a bay rather than from a list, because the configuration moves the number more than the model does — which build, under-chassis wash, blowers, water recycling, installation and training, and the local taxes and delivery terms. Tell us the site and roughly how many cars a month you expect and we will come back with a written quotation and a layout.

Should I skip this step and go straight to a tunnel?

If the volume is genuinely there every day, and the site can take the length and the civil work, then yes — and we build tunnels. For most sites coming off a hand wash the volume is not there yet, and a tunnel's economics depend on it being there. One bay earning first is how most operators get to the point where a tunnel is the obvious answer rather than a gamble.
